二、主要工作完成情况

1、认识明确,把握重点。质量是施工企业的生命线。20XX年初,由于以往年度一些质量问题的暴露和巴喀原稳厂的一起质量事故给我们的质量工作敲响了警钟。为此,及时提出了开展“告别低、老、坏,”追求零缺陷质量管理年活动的建议,得到了公司领导班子成员的一致认可,并制定下发了一系列考核奖惩办法。5月份,针对施工过程中出现焊接一次合格率不足80%的质量问题,当即组织鄯善区域员工召开了质量事故现场分析会,分析原因,吸取教训,提高全员质量意识。6月份又与其他领导一起组织召开了鄯善、哈密区块质量分析总结大会,查找不足,总结经验,制定改进措施,狠抓落实。在公司主管部门及基层领导的共同努力下,公司全体员工质量意识明显提高,至年底,公司焊接一次合格率达到92。8%,较去年有了较大的提高,尤其是XX年的工程质量得到甲方的普遍认可。同时,污水项目和钻采院办公楼项目被提名参加指挥部XX年优质工程评眩

2、以人为本,安全第一。我们所从事的行业是高危行业,我本着职工的安全、健康是第一要务的思想进行安全生产的.管理工作。首先是加大生产、安全、监督部门的管理工作力度,严格动火、动土措施的落实,加大现场检查的力度。其次是注重关心职工的生活问题,在物业管理站的努力下,职工伙食得到改善,驱寒热汤送到了工地,确保职工精力充沛的进行工作,为安全生产提供体力精力保障。

3、文明施工树形象。文明施工形象体现着一个企业的基础管理水平,基础工作水平代表着一个企业的管理水平。因此,新年伊始我就把这一工作作为20XX年一项重点工作来抓,从项目前期的策划、临设的建设、基础工作的设立及运行中的标示都努力要求按高起点、高标准、高水平运行,通过全体职工的努力,工作有了一定起色,尤其是建筑一、二、三公司的施工现场得到了指挥部与甲方的高度称赞。

5、转变观念,创新求实。作为分管鄯善、哈密生产经营工作的副经理之一,自己以积极的工作态度和高度责任心深入施工现场,认真了解分析施工现场的每一个环节,结合公司项目法施工管理,初步实施了由生产型向经营型转变的施工管理模式。在油公司重点工程项目丘陵2500方污水及吐鲁番卸油台改建工程的组织中,分公司在蓝图还未下来时就组织项目施工人员积极与甲方联系,进行技术交底,提前介入,提早计划,在项目实施过程中,按照施工组织设计方案,狠抓落实,经过与施工单位的共同努力确保了这两项工程的按期投运。效益最大化是企业的最终目标。XX年,油公司压缩成本,其中对成本改造这一块下发了调整费用的文件,费用下浮幅度平均高达30%,对我公司经营工作造成较大冲击。针对这一情况,立即向公司主要领导汇报,并提出了解决方案,经营部门会同各基层施工单位对文件进行详细的了解分析,并对预算情况进行了深入了解掌握,顶着结算压力提出异议上报指挥部,经过指挥部领导和上级有关部门的交涉为公司挽回损失170余万元。
